Task 1A Business Case:
? Project Rationale:
Alshafiki Ltd is a foreign hospitality and tourism services business that provides car rental, wedding services, and hotel and flight reservations. After the tourist industry witnessed the boom and record highs, the business has had to replace the internet infrastructure as part of maintaining market share and customer experience. To that end, Alshafiki has partnered with Digi-Cash Consultancy Group, a seasoned technology firm with a record of embracing web-based technology in keeping with the PRINCE2 methodology for project management (Akhter and Sofi, 2022). Independent customer and agent systems are what Alshafiki presently employs, and those are running inefficiencies and higher maintenance costs. There is a need to introduce an integrated web platform of a scalable type to make processing logical, information more accurate, and support the company's growth policy.
1.2 Summary of Benefits:
The one web application will provide a package of physical and conceptual benefits that are mapped one to one to the business goals of Alshafiki. The physical benefits are reduced system maintenance cost, faster processing of bookings, and improved data visibility by virtue of centralised reporting and Excel exporting. Also, automated email notification and workflow will decrease operational man-hours cost and boost productivity across departments. Intangible gains would be of the nature of increased customer satisfaction with a new, user-friendly interface, improved communication with in-house personnel and travel agents, and an extensible system that would accommodate future business growth. Merging the new MIS with the current one would improve surveillance and decision-making powers of the management (Kerzner, 2022).
1.3 Problem Now, Solution Proposed, and Alternatives:
Problems Now:
Alshafiki currently has two standalone systems: an agent portal and customer interface. They both produce duplicate data, added maintenance cost, useless reports, and integration problems. The systems lack the ability for automated communications, and therefore there is a delay in informing changes in bookings and offers to customers and agents. The absence of efficient reporting on performance and foreseeability also stifles the ability of the management to make independent decisions and forecasting, as old technology suffocates internal processes and reduces agility.
Solution of Recommendation Web-based Integrated Application:
The solution is to build a single web application that brings together customer and agent behaviour. The system will feature multi-booking management, auto-email notifications, Excel reporting, and Alshafiki MIS integration. With the use of contemporary, scalable architecture, the app will remove duplication, improve data accuracy, and deliver a faster, more intuitive end-user experience (El Khatib, Al Mulla and Al Ketbi, 2022).
Alternative Alternatives under Consideration:
Status Quo (Do Nothing):
Retaining illusion of possessing up-to-date systems would be similar to retaining original investment in capital without long-term efficiency, customer satisfaction, and increasing maintenance costs. This choice would eliminate long-term competitiveness as well as limit scalability and is therefore not suitable.
Fully Outsourced Third-Party Platform:
Whereas, in a fully outsourced booking solution, it would bring quick installation and in-house workload ease. Alshafiki would lose control of in-house customizability, ownership of data, and system flexibility, though. Long-term licence fees would also be out of budget, most likely (Telukdarie et al., 2023).
Hybrid Approach (In-House + Consultancy):
Clustering internal support along with support generation for Digi-Cash would be safer and offer knowledge sharing. Less detailed compared to outsourcing but with legacy system constraints, it would not eliminate duplication entirely.
Rationale for Selected Solution:
The unified web application offers the best balance of cost-effectiveness, scalability, and long-term strategic value. It resolves all key issues, supports digital transformation, and enables a modern platform that can adapt to market demands. Generally, the solution is both realistic and sustainable that making it the most suitable option for Alshafikis future growth with a controlled budget of 250,000 and an 8-month delivery timeline. Thus, the prime objective of the project is to design, build and deploy a single web application which is consolidating the customer and travel agent functionality on one solitary expandable platform. (Safikhani et al., 2022).
Task 1B Project Initiation Document:
B.1 Project Objectives
Basically, the solution will be designed to enhance the reservation productivity, provide MIS integration and reduce system complexity. Thus, the project will be utilizing a PRINCE2 formalized approach in implementing the delivery with the support of quality assurance and good governance. Also, the success of the project will be measured on the basis of how it will be held accountable against SMART criteria.
B.2 Project Structure and Role Definitions:
Basically, it would be used to control the project to apply responsibility, strategic direction, and delivery success. Project Board made up of high-level members of Alshafiki Ltd and Digi-Cash Consultancy Group would be overseeing the project, making decisions, and maintaining business alignment (Yitmen et al., 2021). There would be a Digi-Cash Project Manager for day-to-day control, risk, and maintaining progress within agreed tolerances. Team Managers and technical specialists, including software developers, testers, and integration consultants, will execute the development activities and produce technical deliverables. Alshafikis internal IT and MIS staff will support system knowledge transfer and ensure operational continuity.
B.3 Constraints:
The job will have to be completed within eight months and the 250,000 budget, imposing time and cost pressures on development, testing, and spending. Interoperability of the system must operate within the straitjacket of existing Alshafiki MIS architecture, which will mean no freedom of design and extra effort in terms of compatibility. The second limitation is the resource availability, where both firms' staff must find room for business activities and project activities. There are also Digi-Cash dependencies since being the lead vendor, any slipping or resourcing matters here are damaging to delivery.
B.4 Project Method:
The project will be undertaken with a PRINCE2 approach with agile principles to provide the form but with room for incremental development and ease in accommodating changing requirements. Phased releases will be used to develop deliverables, first planning and initiation, and continuous iterative development, testing, integration, and deployment. All stages will be examined for progress at stage-gates for review by the Project Board of progress, risk avoidance, and authorization for further continuance. Monitoring and control clarity practices will ensure transparency, and incremental releases of an agile nature will ensure early validation of key features and prevent rework.
B.5 Scope:
The scope of the project is developing a single web portal being accessed by customers and travel agents, handling multi-booking management, and fully integrating with the existing MIS. It will have automatic email notification, Excel reporting and filtering, and improved user experience through new scale-out architecture. Deployment, documentation, training, and testing are also in the agreed scope. The out-of-scope work is designing a separate mobile application, post-deployment promotions, and future feature extension after initial release.
B.6 Quality Criteria:
Quality will be maintained through PRINCE2 quality checks, official acceptance tests and regular checks against requirements of deliverables. The system will enjoy stability, MIS seamless integration, correct reporting, efficient automation of notices, and user-friendliness as a result of usability testing. The minimum performance requirements will be system uptime, response time, error rate, and user satisfaction ratings.
B.7 Risk Management Strategy:
Risk control will be in accordance with the PRINCE2 method with focus on early risk identification, assessment, and control. Critical risks include failure in system integration, vendor or resource unavailability leading to delay in schedule, and budget over-run. Phased testing, contingency planning of resources, and controlled change-control procedure shall be adhered to restrict their impact. B.8 Communication Strategy:
It will be secured by weekly project progress meetings, review of milestones, and written report to the Project Board. Open communication through Microsoft Teams, email alert, and document stores with common stakeholders will be kept open and decisions logged throughout the project.
Task 2 Project Plan
2.1 Project Plan:
Alshafiki Ltd web application project proposal based on rules-based hybrid PRINCE2 is being formulated in the language of rational control, phased delivery, and optimum utilization of time, money, and resources (Martinez, 2022). The solution takes the form of a series of consecutive steps which, if employed collectively, enable customers and travel agencies to utilize an integrated system for delivering low-cost and scalable solution within the specified limit of 250,000 and eight-month timeframe. Each phase ends in a list of management milestones and deliverables with room for periodic review by the project board and maintaining levels of progress, risk, and quality within acceptable limits throughout the life of the project. Phase one and two form the beginning of the project as initiation and requirements analysis. At this stage, the business, functional, and technical requirements are gathered through stakeholder consultations, review of existing processes, and analysis of interfacing systems, including Alshafikis Management Information System. The key deliverables for this period include a detailed requirements specification and a system architecture document. This stage is the basis for all the development that will follow, and Digi-Cash and Alshafiki Ltd. representatives' gateway review will ensure successful delivery. The first dependency is set by the Gantt chart in that system design will not start until requirements are signed off and formally agreed.
This is PRINCE2's controlled start to ensure that scope is absolutely clear before a lot of resources are invested. System design and development follow from months three to five once specifications have been signed off. Accredited architecture is the process of sustaining the programming and integration activity to integrate the customer and travel agency business such as booking management, automatic email reminders, reporting tool on Excel, and MIS interface. Level 3 activities involved in design were system architecture modelling, requirements collection, and stakeholder consulting. Level 3 development activities involve configuration of the database, middleware implementation to be integrated into Management Information System, base module coding and interface development. At the test deliverable level, Level 3 decomposition involves unit testing of standalone components, system integration testing of inter-operability, and user acceptance testing to ensure compliance to functional requirements prior to go-live. Deployment has been decomposed to encompass data migration, roll-out live, training of travelling agents and in-house staff, testing, and takeover formally. Decomposing the work to such minute detail, WBS facilitates scope definition, definition of interdependency, and work package allocation with units of work which are capable of being executed by individual teams. The activities will also possess an Early Start (ES), Early Finish (EF), Late Start (LS) and Late Finish (LF) date. Forward pass calculation determines the earliest finish date of the project given ES and EF values, while backward pass determines the LS and LF values given by discovering the latest times without extending the schedule in vain. LF and EF, or ES and LS difference is also known as slack or float value, and the level of flexibility prior to activity delay will determine the project completion date. CPA process in Alshafiki web application project involves task scheduling like requirement gathering, system design, development, integration, testing, deployment, and end user training. Forward pass construction means that all the preceding will come before going into the next node, no, longest dependencies order of sequence. Backward pass is applied to make provision for the fact that preparation or documentation to train can go on in parallel with development or integration without impinging on end finishing time. Critical path in this instance goes through requirements gathering, system design, development, system integration, critical testing, and ultimate deployment due to the fact that these tasks have zero float and therefore can't be rescheduled without infringing on the eight-month deadline. Section 2: Reflection:
3.1 Reflection on Project Planning Methodology and Approach:
The reason for implementing the PRINCE2 methodology on the Alshafiki project was to provide sound governance, structured management, and staged planning. PRINCE2 implementation is most appropriate on big and business-critical IT projects where responsibility, openness of risk, and alignment with organizational strategy is the major requirement. Alshafiki required a firm structure to handle various stakeholders, a budgetary limit, and a clear eight-month timeline. PRINCE2 presented the mechanistic solution where there was ongoing checking at every stage gate to ensure the project remained within cost, time, scope, and quality targets. This restriction and precriptioned emphasis on roles made PRINCE2 an attractive choice for a project co-led by Alshafiki and Digi-Cash. Again, now that hindsight is available based on this option, the idea that other methodologies may have been applied must be taken into account. Agile, for example, can facilitate flexibility, customer involvement, and incremental manufacturing, qualities desired in web application projects whose requirements may be evolving. Agile can support responsiveness more but where official scope management and documentation are necessary. PMBOK is a broader set of best practices in terms of process description but without step-by-step delivery specifications. Contrastingly, PRINCE2 was a process-based and formal method properly suited to the control requirements and constraints of Alshafiki while permitting the selective application of agile principles to enhance iterative testing. The experience is provided valuable lessons on planning intensity and the value of stringent scheduling. Work Breakdown Structure creation illustrated how broken-down, complicated work could be unraveled and allocated more meaningfully (Ferreira et al., 2021).
3.2 Employability Skills and Competencies Reflection:
Reflecting upon my employability skills for IT project management, I find the need for effective interpersonal and organizational skills to facilitate technical planning methods to be beneficial. Team working is perhaps the most critical of all the skills within project scenarios, and I have never felt that I cannot work as part of a team, offer and ask for assistance, and improve co-operative problem-solving. This is directly applicable to business requirements, where functioning in a cross-function manner will be of utmost importance in providing solutions integrated. Course work and project work have also contributed to the sharpening of communication skills through, among other fields, the preparation of formal reports and reporting to project stakeholders regarding project decisions. Time management has also been of utmost importance, particularly in determining activities like WBS and CPM. Basically, I have also gained heightened sensitivity to scheduling workload, prioritization and sequencing multiple deadlines. The users are working environments in the finest sense of the word where the project managers must stretch time controllable to the breaking point, work within constraint and rev up project groups. Thus, the leadership skills have been seasoned by leading in planning and decision-making through commanding facts.
